Show Notes

Have you ever walked out of a one-on-one meeting realizing your conversation completely wandered, or why your leadership style works for one person but not another on your team?

In this episode of The Unscripted Manager, we dive into the four drive styles found on every team—the Igniter, the Anchor, the Refiner, and the Maverick. You’ll learn how the FUEL pillars (Focus, Unlock, Engage, Leverage) create a concrete framework, giving you actionable data on what motivates each style, what unlocks their potential, and how to steer real development conversations without guessing.

You will walk away realizing that effective leadership isn't about treating your entire team as a monolith or burning yourself out trying to be four different managers at once. Instead, true leadership lies in recognizing each person’s distinct drive style—and knowing exactly how to tailor your communication, runway, and coaching to bring out their best work.

[00:00:00] Quick question before we get into today's episode. Did you take the free survey yet? The True north leadership profile? If you did, I want you to think back to your results for a second. What rang true? What made you go, yeah, that's exactly me. And just as important, what didn't land? What made you go, hmm, I'm not so sure about that one. Hold on to both of those answers because today we're going deep on all four drive styles and I think you're going to notice something interesting by the end of this. Didn't take the survey. Don't worry, this episode is for you too. Welcome back to the Unscripted Manager, the podcast for managers who were never given a script and are trying to figure out how to lead a team. I'm Veronica. Let's get into it. Here's something I want to name right up front. If you're anything like me, you may have had a challenge in answering all the questions. That's not a flaw in the system. That's actually the whole point. The survey is to drive alignment. Most of us lead from one drive style most of the time, but we flow into the other ones depending on the day, the project, the person we're talking to. Today, we're going to go through all four and by the end you'll know how to spot the differences and just as important, how to spot the overlap. [00:01:11] Before we get into the four, I want to tell you why this matters. Beyond just the drive styles that we give people, we have all taken those surveys and know our color, our strength, and and so on. I want you to go back to last week's episode. Seeing tells you what's happening. [00:01:27] Knowing someone's drive style tells you what to do about it. The fuel pillars aren't a personality quiz for fun. They're structure for conversations you're probably avoiding right now because you don't know how to start them. Think back about the last time you sat down with someone on your team and the conversation just kind of wandered. Or when your leader last gave you feedback. My favorite is is the you are doing great feedback session. So you mean to tell me there is nothing I need to develop? Those conversations happen because leaders don't have a framework. Focus, unlock, engage. Leverage gives you one. Now imagine sitting down with someone and instead of guessing what to say, you had actual data on what drives them, what unlocks them, how to engage them, and where to leverage their strengths. That's what this structure gives you. In upcoming episodes, we'll going to use this exact structure to Run real development conversations. One on ones and full team meetings. Today is the foundation for all of that. So to start, let's start with the igniter. High energy, Idea driven, motivated to contribute. Deeply empathetic, undeveloped. They start everything and finish almost nothing. Their energy scatters before it lands and they seek approval before they commit to anything. Focus cuts through the idea spiral and gives them one clear Runway. Unlock removes the self doubt hiding underneath all that energy. Engage meets their real need for human connection. Leverage deploys them exactly where their enthusiasm becomes the asset for your team. Your development conversation with an igniter steers toward commitment, helping them choose one Runway and stick with it instead of chasing the next idea before the first one lands. Next up, the anchor. Process driven, reliable, consistent. A strong trainer for others. Undeveloped. They're rigid. They assume clarity has to be earned instead of given. And high standards can read as judgment to people around them. Focus expands their target from process to actual outcomes. Unlock addresses their communication style, since that's usually the real barrier to their team's growth. Engage pushes them toward emotional availability, not just reliability. Leverage puts their consistency exactly where it drives results. Your development conversation with an anchor steers toward the why, helping them move from executing the process to actually explaining the reasoning behind it to others. Next up, the refiner. Precision driven, data driven, deeply trusted and a genuinely insightful thinker. Undeveloped. They overanalyze. They absorb feedback without acting, and analysis quietly becomes a way to avoid the risk of being wrong. Focus gives them a decision window instead of more data. Unlock reframes good enough as a leadership skill and not a compromise. Engage moves them from confident into an actual decision maker. Leverage connects their precision to real decisions made. Your development conversation with a refiner steers toward the decision itself, moving them from handing you a thorough summary to actually making the call. And last, the maverick. Autonomy led. Mastery focused, high. Individual output undeveloped. They isolate. They read oversight as a threat instead of support. And their vulnerability stays hidden until it's already a problem. Focus connects their solo effort to team outcomes. Unlock reframes vulnerability, actually asking for help as a mastery skill. Engage makes collaboration feel like an advantage instead of overhead. Leverage multiplies their excellence beyond just them. So where did you land? Okay, I'll go first. Since I asked you to be honest about your own results. My drive style most aligns with the igniter. High energy, idea driven, deeply motivated to contribute. And like I said earlier, I flow into the other three depending on the day. But here's what I've learned about myself. The leaders who got the best out of me weren't the ones who tried to manage all of me at once. They were the ones who led me through Fuel Ignite. Specifically the ones who gave me a clear Runway, removed my self doubt, met me with real connection, and then let my enthusiasm actually be the asset instead of something they tried to contain. That's what I want for you too. Not just knowing which drive style you lean toward, but knowing which version of Fuel actually gets the best out of you. So let's talk about this week's assignment. I want you to go back to your assessment results. Which one rang true, which one didn't, and where do you see yourself flowing into a second or even third drive style, depending on the day. And and if this is your first episode with us, welcome. You can absolutely still participate. You haven't missed anything. If you haven't taken the free True north leadership profile yet, the link is in the show notes. Five minutes, 20 questions and you'll have your own results before this episode is even over. Here's one more thing to try this week, and it's small on purpose. Think of one person on your team, just one, and send them the assessment too. Don't make it a big announcement, just say, hey, I found this. Curious what it says. Want to try it? We're not doing full team rollouts yet. That's coming once we've gone deeper on each drive style. For now, just see what comes back for one person. Drop your results in the comments. I read every one and I want to know where you landed. As we close today. Remember that this is just the foundation. Four drive styles, one structure, and a lot more overlap than you probably expected going in. Here's the takeaway I want you to leave with today. Most of you don't manage a team full of one drive style. You manage a mix. An igniter next to an anchor, a refiner next to a maverick, and each of them needs something different from you at the same time. That's exciting. And that's exactly why we're going to spend the next few episodes going deep on each drive style, individually running real one on one development conversations for each. And then we're going to talk about the hardest skill, how to lead a diverse team of drive styles well, in a single team meeting without burning yourself out, trying to be four different leaders at once. If this episode helps you to see your team a little differently, hit like drop a comment with your drive style and subscribe so you don't miss what's next. And here's my question for you. This week. Which drive style do you think your team would say you lead from? And does it match what the assessment? Told you? I'm Veronica. This has been the unscripted manager. See you next time.
